Readiness Comes Before Technology

Why digital transformation should start with processes, data and operational readiness — not technology.


Digital transformation in manufacturing is often approached from the wrong starting point.

The first question is usually:

“Which technology should we invest in?”

MES?IoT?Automation?Artificial Intelligence?

But technology alone does not create a digital factory.

A successful transformation starts with a more fundamental question:

Is our factory ready to create value from the technology we are considering?

Technology does not fix a fragmented factory

Many manufacturers already have sophisticated machines, ERP systems, production software and automation technologies.

Yet important information can still remain fragmented across machines, spreadsheets, departments and disconnected systems.

Production teams may know that something is wrong, but not always have reliable data to understand where, when and why it is happening.

Adding another technology layer does not automatically solve this problem.

In some cases, it simply adds another layer of complexity.

Start with the process — not the technology

Before implementing new digital solutions, manufacturers should understand how their production actually works.

Are processes standardized?

Are production KPIs clearly defined?

Is data captured consistently?

Can different systems communicate with each other?

Can management see what is happening on the shop floor in a timely and reliable way?

These questions determine the foundation on which digital transformation can be built.

A practical transformation journey often follows this sequence:

Process → Standardization → Measurement → Reliable Data → Connected Systems → Digital Transformation → AI

The order matters.

Digital maturity is not the same as digital readiness

A factory may already have many digital technologies and still not be ready for its next digital investment.

Digital maturity describes where a factory is today.

Digital readiness asks:

Is the organization, its processes, its data and its systems prepared for the next step?

This distinction is particularly important when manufacturers are considering major investments in MES, IoT, automation or AI.

The goal should not be to become “more digital” simply by adding more technology.

The goal is to identify the right next step.

Data needs context

More data does not automatically mean better decision-making.

Production data becomes valuable when it is connected to its operational context.

For example:

A machine stopped for 12 minutes.

That is a data point.

But what happened during those 12 minutes?

Which machine?

Which production order?

Which product?

Which operation?

Which shift?

Was the machine waiting for material, experiencing a technical problem, being set up, or waiting for an operator?

This is where contextualized data becomes important.

Data should not only tell us what happened.

It should help us understand what happened, where, when, under which conditions, and why it matters.

AI comes later

Artificial Intelligence creates enormous opportunities for manufacturing.

But AI should not be treated as the starting point of digital transformation.

AI needs reliable data, connected systems and well-defined processes.

If the underlying data is incomplete, inconsistent or disconnected from the production context, AI can only produce limited value.

That is why we believe:

AI is not the beginning of the digital factory. It is one of its most advanced outcomes.

The foundation comes first.

Building an AI-ready factory

An AI-ready factory is not simply a factory that has implemented an AI application.

It is a factory where:

  • processes are sufficiently standardized,

  • production data is reliable,

  • systems can communicate,

  • operational events can be understood in context,

  • KPIs are clearly defined,

  • and people are able to use data to make better decisions.

Only then can advanced technologies generate sustainable value.


Where should a manufacturer start?

Every factory is different.

There is no universal digital transformation roadmap that can simply be copied from one production environment to another.

The right starting point is to understand the current state of the factory, identify the most important operational gaps and define the priorities that can create measurable business value.
